Google Performance Max: one campaign across every channel

Google Performance Max: one campaign across every channel

In short: Performance Max is one Google campaign that shows your ads on Search, YouTube, Display, Discover, Gmail and Maps, and decides for itself where to spend according to the conversion goal you set. You give it goals, assets (text, images and video) and signals about your audience, and it handles the rest. In 2025 Google added controls and reports it used to lack: campaign-level negative keyword lists, a channel performance report and a search terms report. It works best alongside Search campaigns, not instead of them.

“I put money into Performance Max and have no idea where it went.” That was the campaign’s best-known complaint. Things have improved a lot, but its success still depends on the data and goals you give it.

What is Performance Max?

According to Google Ads Help, it’s a goal-based campaign type that gives access to all Google Ads inventory, including YouTube, Display, Search, Discover, Gmail and Maps, from a single campaign. Google recommends it when you have a specific conversion goal, such as more online sales or leads, and as a complement to keyword-based Search campaigns.

What does it need from you?

  • Correct conversion goals: you choose which conversions matter and can set a return (ROAS) or cost-per-acquisition (CPA) target. If tracking counts unimportant actions as conversions, the campaign chases them.
  • Varied assets: headlines, descriptions, images and video. The campaign assembles ads for each channel from them.
  • Audience signals: your customer and visitor lists and their interests. They guide learning; they don’t limit targeting.
  • For stores, product data from Merchant Center, so your products appear with their images and prices. Read the Merchant Center guide.

The new controls

On its page “Unlock more visibility and control in Performance Max” (August 2025), Google gathered what it added:

  • Shared campaign-level negative keyword lists: keep you out of searches that don’t suit you, across several campaigns.
  • Search themes: the limit rose from 25 to 50 per asset group.
  • Device and age targeting are now fully available, with gender in beta.
  • A channel performance report: see how results split between Search, YouTube and the rest.
  • A search terms report available for every Performance Max campaign.
  • Full asset statistics: conversions, cost and clicks for each asset.

Performance Max or Search campaigns?

Usually both. Google says Search campaigns with an exact match keyword are prioritised over Performance Max, while search themes carry the same priority as phrase and broad match keywords. So:

  • Protect your most important keywords (your brand name and main products) in an exact match Search campaign.
  • Let Performance Max look for new demand across the other channels.
  • If the search terms report shows it taking searches for your brand name that would have reached you anyway, add them to a campaign-level negative keyword list.

If this is your first time with Google Ads, start with a simple Search campaign before moving to it.

Common mistakes

  • Low-quality conversions (a page visit, a button click) counted as the main goal.
  • Few assets: one image and no video, so Google builds an automatic video of modest quality.
  • Judging the campaign in its first two weeks, before it has learned.
  • A very high return target from the start, so the campaign stops spending. Know your break-even first from the ROAS guide.

Frequently asked questions

Is Performance Max right for small stores?

Yes, if you have correct purchase tracking and a reasonable number of conversions a month. With very few conversions it learns slowly, and a focused Search campaign may be a better start.

Can I see where my ads ran?

More clearly than before: the channel report, the search terms report and asset statistics. But it remains an automated campaign, so its value is in the overall result more than control over every detail.

Does it need video?

Very much preferred. YouTube is part of its inventory, and if you don’t give it a video it may build one automatically from your images and text. A simple short video of your own is better.
